Shearwater transom problem

The pictures below show the problem found when the plastic trim was removed and after the cap was ground off.

When I pulled the trim tab screws water starting dripping out after a few minutes and knew I was in over my head. Hauled the boat to a professional last Friday and basically the transom is saturated with water. His meter was showing a reading of 500 towards the bottom and 250 to 300 in most areas, a reading of 120 is what he considers acceptable.
The recommendation was to recore by cutting off the back end of the transom.
Discussed the options and decided to move forward with the work. Going to recore with a synthetic, build additional support directly under the motor and up the sides of the motor well. Will also replace the existing scuppers with above water line 3" flapper type scuppers. All drains and motor mounts will be epoxy lined, plus change the wire feed inlet into the deck and do a couple of small fixes to the gelcoat in other spots.

Saturday I will take a bunch of measurements for the drains, cut the back end off as marked out last Friday then remove the old core.
The following week she gets hauled back to have the new core installed and glassed in with the mods.

Good news sort of is that my motor and most of the rigging came in today. Have a couple of days to install the gauges, controls, sensors and such.

Will post some more pictures later of the transom and core removal plus the I-command system that will be installed.
